yes! problem found. I had jndi.jar in my web app lib directory. I wonder how that got there...
That was obviously the reason why the classloader couldn't retrieve it, because of different instances used.

There was also a syntax error in auth.conf that caused the error, here's my corrected auth.conf
============================
eCommerce {
org.jboss.security.auth.spi.UsersRolesLoginModule required;
};
============================
The users.properties and roles.properties can be in the WEB-INF/classes directory as well.
Yup, they can be anywhere in server classpath...but since they are text editable files and are used to control access to an application, it may be best keep them with other files that may be edited independently of the application and that are not part of the binary deployment process. Just my $0.02.
